6 Common Causes of Dense Bread

Under-fermented Dough

Under-baked or dense crumb is a common issue.
  • Symptoms: tight crumb, small air bubbles, heavy texture
  • Why it happens: dough didn’t bulk ferment enough, or kitchen too cool
  • Fix: extend fermentation, watch dough rise instead of the clock

Too Little Hydration (Dry Dough)

Hands holding dry, stiff dough vs hydrated dough
Left too dry. Right good hydration and gluten development
  • Symptoms: stiff dough, crumb lacks elasticity
  • Why it happens: not enough water in recipe, absorption varies by flour
  • Fix: adjust hydration 60–70%, feel for tacky but not sticky dough

Weak Gluten Development

Left nice stretchy dough. Right needs more kneading
Left nice stretchy dough. Right needs more kneading
  • Symptoms: dense, crumbly texture, bread collapses
  • Why it happens: under-kneading, weak flour
  • Fix: knead longer, use bread flour for higher protein content

Oven Temperature Too Low

Oven thermometer
Aim for an oven temperature of at least 220°C, if possible, for sourdough
  • Symptoms: flat, heavy loaf
  • Why it happens: oven not hot enough to give initial spring
  • Fix: preheat properly, use oven thermometer, bake at 240°C (or as high as it can go)

Over-Floured During Shaping

The left piece is correctly floured. Too much flour on the bench on the right.
  • Symptoms: dense or heavy loaf
  • Why it happens: too much flour on work surface or hands
  • Fix: use minimal flour, rely on dough’s natural tackiness
  • Image suggestion: dough lightly floured, ready to shape

Inactive or Old Yeast

  • Why it happens: yeast past the best-before date or killed by too-hot water
